Hey Bryan, saw this old msg so you may have already resolved your problem but I know of a couple of options for you.

1) you can buy a rebuild kit from west marine for $23 - G400sk

2) reverse the flap valves in the inlet and exhaust lines - $0 (they may have taken a set position open from the mating surface)
